Visibility lives in architecture,
not in content

AI crawlers don’t execute JavaScript. SEO is no longer only keywords - architecture decides who gets into the game, while content and brand still decide who wins.

Someone in your organization has probably just written a great article. Well researched, with a case study, with numbers. It’ll go into the CMS, pass through editorial review, get published. And for ChatGPT, Perplexity, or Claude, it won’t exist - not because the content is weak, but because the page renders client-side, and these models don’t execute JavaScript.

I’ve seen this often enough - across enterprise product catalogs, multilingual sites, and plenty of smaller e-commerce shops too - to stop treating it as a technical curiosity. It’s often harder to spot at the smaller end, simply because nobody has the budget for a separate audit. Vercel and MERJ’s December 2024 analysis, based on logs of over half a billion requests a month, is unambiguous on this: the crawlers that build the index and answer questions - GPTBot, ClaudeBot, PerplexityBot - don’t render JavaScript. GPTBot fetched JS files in about 11.5% of requests at the time, ClaudeBot in nearly 24% - but neither executed them. 2026 data from Cloudflare Radar confirms nothing has changed on this front. Googlebot renders, because it has the entire Web Rendering Service infrastructure behind it. It’s worth separating two things that are easy to conflate: an indexing crawler renders nothing, but an agentic browser (like Perplexity Comet or Claude in Chrome) can open a page in a real browser on request and read the DOM - except that what one user sees in that moment never feeds the index or the default answer someone else gets. Glenn Gabe, an independent SEO consultant, described a case in August 2025 of a fully client-side-rendered page he asked ChatGPT about directly - the model replied that it couldn’t read the page’s content because it depended on JavaScript rendering. The page was ranked first on Google. A test of similar product pages at large retail chains a year later showed the same picture - part of the content, including the price, simply didn’t exist for the crawler.

This is exactly the moment when SEO stops being a matter of keywords and becomes a matter of architecture. Not because of some shift in fashion or philosophy, but because of mechanics: the engines that decide visibility today split into two categories with completely different logic - and only one of them forgives frontend mistakes.

One product, five different schemas

In a large catalog, content is never created in the CMS. It’s created in the PIM - and “product” there is often just a convenient label for a much broader category of entities: a service, a location, a time slot, a supplier. Each requires a different schema: a location has opening hours and an address, a time slot has duration and availability, a service has pricing and a description across several linguistic registers at once - plain-language for the customer, specialist for the industry, coded for the system. These structures have to connect to one another (a service happens at a location, at a given time), and one error in the relationship model can throw off data across the entire catalog. If an attribute in the PIM is incomplete, it’s missing everywhere at once. If the category structure is built around warehouse logic rather than search intent, no copywriter can fix that - it’s a systems-synchronization problem, not a content one.

Google’s documentation for product snippets warns directly, in fact, that dynamically generated product markup (prices, availability) makes indexing in Shopping less frequent and less reliable when the rendering infrastructure can’t keep up with data changes. This isn’t a content issue. It’s a matter of syncing infrastructure with warehouse reality.

The bugs nobody sees until traffic drops

The scale of this becomes clear only once you go international. Google’s documentation, refreshed in March 2026, is unambiguous here: a canonical tag on a page annotated with hreflang must point to a version in the same language, otherwise the hreflang signal is ignored. One wrong variable in a template can, with a single deploy, take down an entire language cluster at once - not one page, but all of its local variants. This is a bug that originates in the template layer, not the editorial one, and one editorial will never see until traffic starts dropping across the whole cluster simultaneously.

John Mueller from Google has repeated for years that structured data won’t make your site rank better - schema.org isn’t a ranking factor, just a way of describing entities for the search engine. That’s an important safeguard against the naive version of this thesis. Good data architecture doesn’t buy you rankings. Bad data architecture effectively removes you from them, before any content gets a chance to compete for a ranking at all.

Google went a step further in May 2026 and released its first official guide to optimizing for AI Overviews and AI Mode - with one surprising position. The llms.txt file, popular across the industry and meant to tell models which pages are worth reading, is simply ignored by Google Search; Mueller compared it to meta keywords from two decades ago. A study of 137,000 sites found that 97 percent of llms.txt files generated zero visits in May 2026. That doesn’t mean the file is useless - some engines outside Google (Anthropic, Cloudflare) take it more seriously - but it points to something bigger: even a new, fashionable technical artifact is just another file on the server without the right architecture underneath it.

And here’s a question that’s rarely asked out loud: who in the organization actually has the mandate to fix this? Until recently that question was hard to press, because nobody could put a number on the cost of not showing up. Today, AI visibility can be measured just like any other metric - as the share of model answers in which your brand appears at all, set against your competitors’ numbers. Once it’s countable, the absence of an owner for that metric stops being a technical limitation and becomes an organizational choice.

Who’s actually responsible for visibility

Search Engine Journal, in its analysis of SEO ownership in enterprises, put it in one line: it does not control the system that produces it. Development owns templates, rendering, and performance - and those decisions determine crawlability and indexability, the foundation without which nothing else matters. Marketing can define the problem. It doesn’t, however, have the mandate to fix it without getting in line behind another team’s sprint priorities.

The effect shows up most clearly during migrations, because that’s when the whole architecture reveals its weaknesses at once. During a website rebuild for one of the UK’s large retail chains, IT consultants rejected the SEO team’s redirect recommendations as too complicated and out of scope - that decision cost roughly £3.8 million in lost revenue in the first month after launch. On the other side is Vox Media, which, migrating over 600,000 URLs across 31 sites (including Eater) to a headless architecture in mid-2025 - treating rendering and redirects as an engineering project rather than a marketing one - gained a 30 percent increase in organic CTR within the first 30 days, avoiding the traffic drop typical of such migrations. A year later, the same team repeated the feat at even larger scale, migrating over 5 million URLs across 180 domains at once.

Content and brand still win the match

That doesn’t mean content and brand stopped mattering, though - and this is where the thesis, taken literally, starts to break down. Ahrefs, across a sample of 75,000 brands, found in 2025 that brand mentions across the web correlate with visibility in AI engines roughly three times more strongly than backlinks do (0.664 versus 0.218). An update to that study in May 2026 went further still: the single strongest predictor turned out to be brand mentions on YouTube, correlating at 0.737 - higher than any other signal measured. The authors themselves are upfront that correlation isn’t causation - brands visible in AI tend to simply be everywhere at once, making it hard to separate cause from effect. An independent Muck Rack analysis runs in the same direction: 82 percent of links cited by AI engines come from earned media, not link building. In other words - whether a model cites you largely depends on how often, and in what context, people talk about you online. That’s PR and content work, not engineering. Princeton’s research on GEO points the same way: adding citations, statistics, and references to sources can boost a page’s visibility in generative answers by as much as 40 percent. Keyword stuffing - the classic old-SEO tactic - provides no benefit, or actively hurts. Follow-up work in 2026 adds an important caveat: sprinkling in statistics alone is no longer enough, since the first citation is decided mainly by relevance and ranking position - and only after that by how well the document is written.

So no, SEO isn’t purely technology - it’s a field where architecture decides who gets to play, while content and reputation still decide who wins the match. Over the last eighteen months, the bar for getting into that game has risen sharply, and that bar now sits in the code, not in the newsroom.

There’s a real cost to that. Pew Research calculated in March 2025 that when an AI Overview appears in search results, users click through to an organic result 8 percent of the time - without one, 15 percent. Data from mid-2026 (SparkToro) shows this trend hasn’t slowed: nearly 68 percent of Google searches now end without a single click, up from 60 percent just two years earlier. If your page doesn’t exist for the model generating that answer, you’re not just losing clicks. You’re losing the right to be in the running at all.

Companies that understand this will move SEO ownership closer to the platform and stop treating rendering, the PIM, and data structure as a sprint item to schedule after the holidays. The rest of the organization will keep ordering better and better content from agencies, not realizing the problem sits one floor down - in the architecture, not the content. Five years from now, no one will be asking whether your articles are any good. They’ll be asking whether your site exists at all for the machine that reads the internet on their behalf.
